How do you turn a revenue target into a segment decision?
Start with the number. A £500K new-revenue target at £25K average contract value means 20 customers. At a 25% close rate, the team needs 80 qualified opportunities. That gives the segment decision a real shape.
What makes a segment viable?
It is large enough, has an identifiable buyer, contains a real why-now trigger and has proof that lands with that buyer. Miss one and the route becomes more expensive or harder to read.
How many segments should we test?
Few enough that failure is readable. Each test needs a named list, message, proof point and success measure, so the result teaches the team what to change.
What if we pick the wrong one?
A well-designed test disproves the hypothesis in weeks rather than quarters. Segment choice is not permanent; it is the first commercial hypothesis and it changes on evidence.
Does this decide channel spend?
Yes. The segment implies a route: founder content, targeted outbound, partners or events. The route then determines how many conversations must be created.
